Don’t Build Roadmaps, Build Business Cases

Jul 9, 2025

Product and project teams are pressured to produce polished roadmaps to gain buy-in. But in reality, a roadmap without a business case is just a wish list.

Business cases force focus. They force leaders to define the what, the why, and the when.

They clarify the problem being solved, the customer being served, and the strategic goal being moved.

Roadmaps can follow. But without a business case, you’re managing deliverables, not decisions.

Strong organizations don’t start with delivery plans. They start with business intent.

Every prioritized initiative should pass the business case filter:
• Is this solving a high-priority problem?
• Can we quantify the impact?
• Is the value greater than the cost of change?

If the answer is murky, the roadmap isn’t ready.

When consultants guide clients, they don’t start by designing timelines. They start by asking the hard questions about value, feasibility, urgency, and alignment. That’s because true delivery doesn’t begin with a roadmap. It begins with a reason.

A business case gives your teams purpose. A roadmap gives them direction. It’s important to get the order right from the start.
