
Building an Enterprise PMO to Support Organizational Modernization
Created Bonotel’s PMO, aligning priorities and implementing governance to standardize execution across IT and business initiatives.
Bonotel’s executive leadership was under pressure from the board to improve visibility and control over project delivery. Work was being executed across the organization without standard procedures, consistent reporting, or a clear mechanism for tracking progress. Projects continued to move forward, but leadership lacked confidence in delivery outcomes due to limited transparency, inconsistent practices, and fragmented ownership across teams and priorities.
The absence of a structured delivery model created risk not only in execution but in how progress was communicated to the board. What existed was activity, not control.
The objective was to design and implement a Project Management Office within the IT organization that could establish governance, standardize delivery practices, and provide leadership with consistent visibility into project execution. This required building both the operating structure and the organizational adoption model, while educating business and technology teams on how disciplined delivery would function across the company.
Execution focused on building a functional PMO from the ground up while stabilizing delivery across active initiatives. A hybrid project management model was introduced to align Agile delivery within IT with structured planning and reporting expectations from business stakeholders. Governance standards, KPIs, and reporting frameworks were implemented to create consistency in how work was managed and communicated.
Project and portfolio visibility were strengthened by improving the use of systems of record, including Jira and Aha, enabling more reliable status reporting and tracking across initiatives. Resource alignment was addressed by connecting project work to both strategic priorities and immediate operational needs, reducing fragmentation in how teams were deployed.
Prioritized product and project roadmaps were developed across IT and business operations portfolios, incorporating factors such as impact, urgency, feasibility, and return on investment. Standard operating procedures were introduced to clarify roles and reduce execution friction across teams.
In parallel, intake and prioritization processes were formalized through the development of a PMO maturity roadmap, creating a structured backlog of work and improving how new initiatives entered the system. Mentorship and guidance were provided to project managers and teams to strengthen quality and risk management practices as part of daily execution.
Bonotel transitioned from an unstructured project environment to a disciplined delivery model supported by a functioning PMO. Leadership gained consistent visibility into project status, risks, and priorities, improving confidence in execution and strengthening communication with the board.
Delivery became more coordinated across business and technology teams, with clearer prioritization, improved resource alignment, and reduced role ambiguity. The organization established a sustainable operating structure for managing projects and portfolios, enabling faster and more reliable delivery outcomes.
